sounds like a vacuum leak, I had something similar except my dash vents would work for a few minutes when the car started then it'd switch to defrost and the dash wouldn't work anymore. I had to take apart the glovebox and crawl under with a flash light to look up into the dash and look for the vaccum line that had come undone. Could very well be the same problem as yours.
